Diagnosis of System Failure

I’m often called in to provide solutions for campuses and districts that, for lack of a better term, find themselves in a ditch. In these situations, I have observed some common mistakes by leadership. And do know, that when systems fail, it is because leadership fails (hold on to that thought, we’re going to discuss it again tomorrow).

Here is the first leadership mistake: If you aren’t looking for it, you will never find it.

Do you want to ensure that you will eventually drive over the cliff, or miss the turn for the critical short-cut? Then track and monitor nothing. Or track and monitor in extremely long time windows. Or even worse, track and monitor the things that do not matter. Know your process and critical variables, then monitor and track those variables and adjust at regular intervals.

Here is the second leadership mistake: Leniency + Ignorance = Disaster

Want to make sure that you and lots of your people do not survive difficult times? Let your people do whatever they want, whenever they want, within huge behavioral boundaries. Also, make sure that you do not keep abreast with changes in the field. In case a new idea does surface, keep one of the two excuses handy:

“If it’s not broke, why fix it.”

And

“That might work somewhere else, but it won’t work here with these (insert: students, teachers, administrators, parents or community members).”

Luckily, there are ways to address this, and do so quickly (that’s where LYS systems and coaching come into play). Unfortunately, the catalyst is leadership, which means the time favored management strategy of “Do as I say, not as I do,” has to be excised from the organization. As those of you who have heard me speak about change and improvement, there’s a reason why a lot of my presentations start with this statement, “Without a change in leadership practice first, meaningful change within the organization will never occur.”

In response to the 3/17/2011 post, “A LYS Principal’s Open Letter to the Governor,” some old school LYS’ers sent in some “atta boys”.

I too thought it was a great letter, which is why I posted it. It is my hope that reason and respect will break through the poisonous rhetoric that both sides of the aisle seem to revel in.

1:1 computers is the stated goal of a lot of schools right now. I would argue that is that is your goal that you are looking in the wrong direction. Instead, I believe that the goal should be 1:1 connectivity. Every student with on-line access with some sort of device. In fact, I would not be surprised if the laptop I’m working on right now is the last computer I buy. I already conduct most of my work on my I-Phone and I-Pad. It would not take much to make a 100% conversion. Embrace bootleg technology now.

9. In a middle school classroom without any computers. 10 students asked if they could bring their I-pads. Teacher answer was "NO." The kids are ready. Embrace bootleg technology.

10. A teacher reports that students reading and writing texts in class distracts from her reading and writing instruction. Slice of irony, anyone?

A Reader Writes... (Yes, I Know the Hours are Long - Part 23)

Perhaps a better a way to say “leadership is a form of manipulation” is to quote John Maxwell’s Second Irrefutable Law of Leadership: “The true measure of leadership is influence – nothing more, nothing less.”

You are absolutely correct, thanks for the assist. I’m kind of embarrassed that I missed that, especially since I am a Maxwell fan and his book (which you quote), “The 21 Irrefutable Laws of Leadership,” is on my list of top ten books for all school leaders.

People are often surprised by the amount of work that LYS does directly with teachers. Their statement usually is, “We thought you just work with people in leadership roles?”

Our answer is, “You are correct. We work with leadership, both formal and informal.”

This is in line with Maxwell’s teachings. If a teacher isn’t a person who occupies a position of influence, then who is? And if influence is the currency of leadership (which we both agree, it is) that means at the very least, every teacher occupies an informal leadership role. Instead of trying to minimize this fact, we embrace it. Hence, Lead Your School.

The Texas School Finance Situation

Like many states, Texas is facing a significant budget short fall this year. But unlike most states, the Texas crisis has little to do with the down turn in the economy, less to do with the cost of labor and everything to do poor leadership by the Governor and the legislature. As has been reported over and over again, the Texas budget crisis is due to a structural tax deficit that was caused when the Governor cut property taxes, but did not replace the lost revenue with another revenue stream. He did this in spite of repeated warnings by the state comptroller who accurately predicted the situation we now find ourselves in. If a superintendent, principal or head coach made such a catastrophic error in judgment, they would most likely be fired. We will have to see how the voters respond, three long years from now.

Now, that I have bashed the Governor, his homemade crisis may reap some long-term structural benefits. For example, consider class size. I am a fan of the 22:1 ratio, but it is an arbitrary number (created by political compromise) and a number that was selected before the advent of instructional technology, common scope and sequences, and improved instructional practices. As a profession, we are better now than we were before. A slight adjustment to the ratio (perhaps 24:1, with class leveling) will not destroy education as we know it (especially if there is some compensation for teachers).

Second, elective courses. Again, I am a fan of electives, but electives are add on’s. If we have to cut some to protect the core, I can live with that. At the very least, elective classes must have at least the same number of students in them (if not more) than core classes. It is hard to argue that we are being efficient with our funding when there are 32 students in an algebra class and 15 in a French class.

Third, during the day athletic periods. As you read this, understand that I am an advocate for and product of school athletics. But, the true cost of athletics is the lost instructional periods that could be provided during the day by the coaching staff. Move athletics to before and after school. This will have a direct and measurable impact on the bottom line. The benefit to students is the same (they still can participate in athletics); the cost to the state and district is reduced. And where the during the day athletic period only benefits the athlete. The extra instructional periods (and reduced class sizes that will result from this) benefit every student.

Next up, for our “free market, competition makes us all better” politicians, quit talking and do something. When we have schools and school districts that by objective measures (oops, sorry TPM, RI, exemptions and exceptions) are leading the pack, we need to reward them and learn from them. Take Cypress-Fairbanks ISD, third largest district in the state and still a fast growth district. This district is either keeping pace with or outperforming its peers, with per pupil expenditures less than its surrounding districts (by the way, the LYS schools in Cy-Fair outperform the other Cy-Fair schools – but that is another story). Our business model politicians should be pumping money into this district, to see how high it can go and which of its practices should be replicated. Instead they crow about how much more money they can squeeze from the district. Which is why, in spite of their rhetoric, this proves that these politicians are more about personal greed and power, than following business principles. Plus, by their practice and policy these politicians are creating disincentives for quality and innovation in education. The Cy-Fair principal, who with all things being equal produces more student success with fewer resources, at a scale that is unrivaled, for less pay, is now leaving the district in droves. If GE lost all of its best managers over the course of 18 months its stock price would most likely crash. That’s the business model. But in this case, we will just hope that our elected leaders know best (see current budget crisis).

Finally, every Texas educator should start his or her day by climbing up on the school roof with a bullhorn and yell, “Bond money and operations money are different. They cannot be combined. Not one text book or teacher was sacrificed when we built this building.” This obvious truth is all but lost on the general public, and the politicians who curry favor by confusing this issue have neither the intellectual capacity nor the moral integrity to warrant our vote.

Consider jogging. When I was in high school I used to jog in the same tennis shoes I wore for every day messing around. I wore a pair of workout shorts that they issued to the football players and a T-shirt was optional. In college, I added a Sony Walkman. After college, the T-Shirt became mandatory, but not much else changed for years, except swapping the Walkman for ever smaller I-Pods. But in the past 2 years a lot has changed. Now I wear lightweight, breathable shoes that perfectly match my feet and gait. My socks are ultra low cut, lightweight and blister resistant. My running shorts are made of ultra-light, chafe resistant fabric. My T-shirt is vented, blocks UV rays and wicks moisture. And my I-phone plays my music; maps my route; tracks my distance, time, pace, elevation change, calories burned, running history; and talks to me. Remember, this is just jogging. Imagine what new technologies can do in our classrooms and schools. Consider this your weekly reminder to embrace bootleg technology, before the world jogs past us.

1. Morning run thought: My morale is higher after the run than before or during.

8. If the enemy of my enemy is my friend, I think I would rather be friendless.

9. The difference between rapidly improving schools and everyone else. Everyone else talks about what should be done and what won't work. Improvers just do.

10. Texas will modify the school fiscal rating system so as not to penalize schools for Governor's mistake. Bond rating agencies not to be so generous.
